Restructuring a regional operations team without losing momentum
The Situation
A financial services firm with 180 staff was consolidating two regional operations teams into one. Roles were changing, two managers were being moved to individual contributor positions, and the timeline was five weeks.
How We Helped
We built a sequenced communications plan that identified exactly who needed to hear what and in which order. Managers received their briefing materials two days before wider team communications. We drafted messaging for each group that was honest about what was changing.
The Outcome
The announcement phase passed without the rumour cycle the leadership team had expected. The two managers whose roles changed said in follow-up feedback that the communication had been handled with more care than they anticipated. The transition held its timeline.
Supporting a new operating model rollout across three production shifts
The Situation
A Penang-based manufacturer was introducing a new production scheduling system that would change how all three shifts organised their daily work. Previous system changes had created lasting resentment; leadership wanted this one to go differently.
How We Helped
Over four months, we ran regular listening sessions with shift supervisors, adjusted the rollout timing twice based on feedback, and worked directly with three internal champions to build their capability to sustain the change. Sessions were conducted in both English and Malay.
The Outcome
Adoption reached 94% within six weeks of full launch, compared to under 60% on the previous system change. The internal champions continued the feedback loop independently after the engagement closed. One was subsequently promoted into a change coordination role.
Finding the real concerns before a governance restructure
The Situation
A non-profit with 55 staff was restructuring its governance and reporting lines following a board review. Leadership had a plan and thought staff were broadly on board — but were not certain.
How We Helped
The readiness review uncovered that while staff supported the direction in principle, a significant group felt their current manager relationships would be disrupted in ways they had not been told about. Leadership had not known this was a concern. We documented the specific pressure points and recommended how to address them before the announcement.
The Outcome
The organisation added two additional communication steps that directly addressed the manager relationship concerns before the formal announcement. Post-announcement feedback collected six weeks later showed no unresolved confusion about reporting lines — something the previous restructure had struggled with for months.
